Where does replacement level actually fall in your league?

Replacement level falls further down your league than most boards assume, and onto flatter ground than the phrase deep league suggests. Replacement level is the first player at a position who does not start anywhere, so it moves with the number of teams. In an 8-team league the running back who set it in 2025 was the 19th best at the position; in a 16-team league, the 38th. What decides whether the position is worth reaching for is not that rank but the gradient there, and for running back the gradient gets shallower as the league grows. Running back fell 2.95 points per game across the ranks either side of replacement in the 8-team league, and 2.15 in the 16-team one. The scarcity argument is strongest in the small league, not the big one. That direction holds in both seasons for running back and tight end; quarterback and receiver disagree between the two.

Every figure on this page is HexValue, the cross-position number HexMetrics assigns a player once it knows a league's shape. Two boards are built from the same 553-player pool for the 2026 season, identical except for the one setting under discussion, and the difference is what you see. Both are 12-team leagues. Percentages are suppressed for players below a HexValue of 5, because a ratio against a player worth almost nothing reports the size of the denominator rather than the size of the change.

The mechanism, before the measurement

Replacement level is the first player at a position nobody has to start, and it is the line every HexMetrics valuation is measured against. Every team fills its dedicated seats and its flexes, and the best player left over is what a manager can have for nothing. A player is worth what he provides above that, which is why the rank where it falls decides how much the position is worth at all.

That rank is arithmetic rather than opinion. It is the starting seats a position gets, multiplied by the number of teams. A superflex seat folds into quarterback because a quarterback is who fills it, and a flex spreads across the positions eligible for it. Add teams and every one of those ranks moves down the board together.

The league most advice assumes is 10-team PPR redraft, one quarterback, which puts its running back replacement at rank 24 and its receiver replacement at 32. Those are the ranks a positional ranking is implicitly built against. Move to a 16-team league and they become 38 and 51, which is a different question wearing the same words.

What nobody checks is what the players AT that rank look like. Two leagues can put replacement at very different ranks and face the same decision, or put it at similar ranks and face completely different ones, depending on whether the pool is still falling away steeply there or has already flattened out. The rank is knowable in advance from the settings. The gradient is a fact about the season.

The gradient at replacement, measured

For each position, the per-game scoring of the players six ranks above replacement and six ranks below, on actual results, restricted to players who appeared in at least six games so a rate is not built out of noise. The difference between them is the local gradient. A large number is a cliff, where the next man is meaningfully worse and an early pick buys something. A small number is a plateau, where he is nearly as good and the pick buys very little.

Receiver is the flattest of the four positions in all 10 of the season-and-size combinations measured. The flattest single measurement anywhere in the grid is receiver at a 12-team replacement level in 2025, where the gradient is 1.36. The steepest sits in that same league size and that same season: quarterback, at 4.

A bigger league lands on flatter ground

The phrase deep league is normally used to mean scarcity, on the reasoning that more teams chasing the same players makes everyone harder to replace. The first half is true and the conclusion does not follow, because what a manager can have for nothing is a different question from how many managers want him.

Adding teams pushes replacement further down the position, and the far end of a position is where the talent has already stopped separating. In 2024 the running back gradient at replacement fell from 3.94 in an 8-team league to 2.33 in a 16-team one, a flattening of 1.61. Tight end flattened by 1.08 over the same range.

So the small league is where positional scarcity is sharpest, because its replacement level sits in the part of the pool where players are still meaningfully different from each other. In the large league you are choosing between two players who will score nearly the same, which is a reason to spend the pick somewhere else rather than a reason to reach.

How far to trust it: the direction holds in both seasons for running back and tight end, and the two seasons disagree about quarterback and receiver. That is 2 of the 4, which is enough to report and not enough to call structural. It is also the finding I most wanted to be true before measuring it, which is a reason to hold it more loosely rather than a reason to be pleased about it.

Which position is scarce changed between the two seasons

The gradient belongs to the season, and it moved. At a 12-team replacement level the steepest position in 2024 was tight end at 2.92, and in 2025 it was quarterback at 4. The flattest was receiver both times.

That is the part a board cannot know in advance, and it is worth being plain about the size of it. Which position rewards an early pick is not a fixed property of the position, and the two seasons on record disagree about it. Anybody describing a position as structurally scarce is averaging years in which it was with years in which it was not.

The quarterback reading is one I have argued for elsewhere, and it is confirmed here in 2025 and not in 2024, which is about the confidence it deserves. One season is not a structure.

What to do with this

Work out where your league's replacement level actually falls before deciding any position is worth reaching for. Starting seats multiplied by teams gives the rank. A board that prices value over replacement is already doing this; a board that prices raw projected points is not doing it at all.

Then treat receiver differently from the rest. It is the flattest position at replacement in every league measured, which means the receiver you can have late is close to the receiver you would take early, and the argument for spending an early pick there has to come from the top of the position rather than from scarcity at the bottom.

And in a large league, resist the reach. The pull to take a position early because it feels thin is strongest exactly where the measurement says the ground is flattest.

What this does not show

Two seasons, measured on what happened rather than on what was expected. A gradient here is the layout that turned out to be true, which is the right thing to measure for a claim about how leagues differ from each other and the wrong thing to draft off directly, because nobody has it in August.

Kickers and defences are not in it. The weekly records this is built from carry no kicking or team-defence lines, and both are late picks that do not turn a draft.

The six-game floor is a judgement rather than a fitted number. Below it a per-game rate is mostly noise, and the replacement conversation is about players who were available to be started. A different floor would move these figures somewhat and would not move the direction of any of them.
